CEO's and intuition

A few years ago a research company tried to find out what made a CEO successful or not. They interviewed a lot of CEO’s, young matured and just retired. The outcomes from the matured and just retired top-leaders was a bit of a surprise. One of the questions in the questionnaire was: when you could do it over, what would you do differently? The outcome for the mature and just retired CEO’s was in 80%: rely more on my intuition. When they had important decisions to make they had all kind of data available. But when they looked back they realized that they often were not satisfied with the decisions they made only based on facts and figures. Mainly because their intuition told them something different. And that intuition couldn’t be made factual. It was more a feeling they had. And in businesses feelings don’t count that much. A decision has to be made rational, not based on feelings. But when you look closer, that rational is not so rational anymore.

Cu câteva săptămâni în urmă, am primit un apel telefonic de la Dana. O cunosc pe Dana de câțiva ani. Ea a lucrat ca director de vânzări în Albania pentru o companie multinațională franceză. În 2015, ea a avut curajul să demisioneze și să i se alăture sorei ei, care avea la acea vreme o mică afacere. Sora Danei deținea o mică fabrică de încălțăminte în Tirana, capitala Albaniei. După câteva luni, Dana a preluat afacerea și a devenit unicul proprietar. Motivul a fost că sora Danei nu era fericită în fruntea companiei, ea a preferat să se retragă și să se ocupe mai mult de aspectele tehnice. Dana și-a folosit foarte bine abilitățile în vânzări deoarece compania a crescut rapid.

A few weeks ago, I got a phone call from Dana. I know Dana for several years. She works as a sales manager in Albania for a French multi-national. In 2015, she took the brave step to dismiss and to help her sister with her at that time small business. The sister of Dana owned a small shoe-factory in Tirana, the capital of Albania. After a few months Dana took over the business and became the sole owner. Reason was that Dana’s sister wasn’t happy with a leading position, she preferred more to be in the background taking care of all technical aspects.

Un nou trend în afaceri: Brandul de Angajator

O clientă mi-a cerut să mă gândesc, împreună cu ea, la cum să procedeze și la ce ar însemna pentru compania ei implementarea ”Brandului de Angajator”. Coincidența (dacă aceasta există) a fost că, cu puțin timp înainte de solicitarea ei, am participat la prestigiosul seminar ”Brandul de Angajator” al lui Brett Minchington. Brett călătorește în toată lumea pentru a disemina ideile sale și importanța Brandului de Angajator. Definiția lui pentru conceptul de ”Brand de Angajator” este: “Imaginea organizației voastre văzută ca ‘locul de muncă ideal’ în mintea angajaților actuali și a tuturor celor interesați din afara companiei (ex. candidați activi și pasivi/potențiali, clienți)”. Unele companii de renume au înțeles importanța Brandului de Angajator și au început să lucreze la acesta.

A trend: Employer Branding

A customer asked me to think together with her on what it would mean for her company to implement ‘Employer Branding’. The coincidence (if that exists) was that shortly before her request I attended a masterclass Employer Branding from Brett Minchington. Brett travels all over the world to spread the ideas and importance of Employer Branding. His definition of employer branding is: “The image of your organization as ‘a great place to work’ in the mind of current employees and key stakeholders in the external market (e.g. active and passive candidates, clients)”. Quite some companies saw the importance of Employer Branding and started to work on it.

Ce anume ar trebui să căutați la un nou loc de muncă?

În cadrul activității mele de coach și consultant, întâlnesc o mulțime de oameni. Și ei îmi spun o mulțime de povești/istorii legate de munca și de viața lor personală. Și toate aceste povești/istorii m-au învățat un lucru important: Oamenii sunt foarte agili. Chiar şi atunci când viaţa nu este atât de ”dulce” pentru ei. Nu am întâlnit niciodată o persoană care să fi avut o viaţă perfectă. Întotdeauna au existat atât suișuri, cât și coborâșuri și, uneori, coborâșurile au fost foarte grele. Și cei mai mulți oameni, atunci când privesc inapoi, spun: "Dar trebuie sa faci ceva, viața merge înainte".

During my work as coach and consultant, I meet a lot of people. And they tell me a lot of stories regarding their work and personal life. And all those stories taught me an important thing: People are very agile. Even when life is not so ‘sweet’ for them. I never met a person who had a perfect life. Always there were ups and downs and sometimes those downs were heavy. And most of them, when they look back, they say: ‘But you have to do something, life is going on’.

Bonuses? Or do we have other methods?

When we are talking about bonuses, we immediately think of money. In a lot of companies, the bonus is used as a motivation tool. And, actually, we know for more than 40 years that the carrot (= bonus) and the stick method is not working as motivation, and, even more important, not in the benefit of the company. Actually, it works against when the bonus is not related to a good key performance indicator. We also know more than 40 years that motivation is not coming from bonuses.

Când vorbim despre bonusuri, ne gândim automat la bani. În multe companii, bonusul este folosit ca și mijloc de motivare. Și, de fapt, știm că, de peste 40 de ani, metoda ”recompensă (=bonus) și pedeapsă” nu funcționează ca factor motivator și, mai important, nici măcar în beneficiul companiei. De fapt, funcționează chiar împotriva companiei atunci când bonusul nu este legat de un bun indicator-cheie de performanță. Totodată, de peste 40 de ani știm că motivarea nu provine de la bonusuri.

John was 55 years old and, within the last 10 years, he was leading the maintenance department. At that time, I was the HR-director. John was visiting me every week, asking when he could be pre-retired. He wanted to enjoy life and especially spending time with his grand-children. Unfortunately, I had to disappoint him every time. The pre-retirement was only for those employees whose job would disappear. A few months later, we needed a big restructuring because of bad financial results. I was able to cancel the job of John. And he was on the top of the list of the people who could go with the pre-retirement procedure.

Concedierea: Un nou început sau sfârșitul lumii??

John avea 55 de ani, iar în ultimii 10 ani, condusese departamentul de mentenanță. La acea vreme, eu eram directorul de resurse umane. John mă vizita săptămânal, întrebându-mă când ar putea fi pensionat anticipat. Voia să se bucure de viață și, în mod special, să petreacă timpul cu nepoții săi. Din nefericire, trebuia să îl dezamăgesc de fiecare dată. Pensionarea anticipată era doar pentru acei angajați al căror loc de muncă ar fi fost desființat. Câteva luni mai târziu, am fost nevoiți să facem o restructurare majoră din cauza rezultatelor financiare proaste. Aveam posibilitatea să desființăm locul de muncă al lui John. Și el a fost primul pe lista oamenilor care ar fi putut să plece, aplicând procedura pensionării anticipate.

Adeseori, nu ne dăm seama cât de importantă este munca în viața noastră. Oamenii din România lucrează multe ore. Zece ore pe zi nu reprezintă excepţia. În aceste cazuri, oamenii petrec 30% din timpul lor la muncă, tot 30% pentru familie şi prieteni şi 40% din timp îl petrec dormind și călătorind. Şi includem aici și weekend-ul. Deci, eu cred că este foarte important să ne gândim la acele întrebări despre viaţă.

Leadership-ul este în totalitate despre relații. În calitate de lider, nu este nevoie să te întrebi dacă relaționezi cu angajații, întrebarea ce se impune se referă la calitatea acestor relații. Și, în general vorbind, femeile sunt mai bune decât bărbații în gestionarea relațiilor. Bărbații sunt mai buni în ceea ce privește conținutul subiectului. De asemenea, un aspect foarte important, dar care contează mai puțin în leadership în ziua de astăzi. Și, totodată, cercetările dovedesc acest lucru.

Cum putem recunoaşte stilul de conducere dictatorial? De fapt, acest lucru este destul de simplu de aflat. Un dictator nu pune întrebări. Pentru că un dictator nu este interesat de părerile celorlaltor oameni. Dictatorul se aşteaptă ca oamenii din echipa lui sau a ei să-l urmeze fără să pună întrebări și fără să pună la îndoială autoritatea lui sau a ei. Dictatorul nu permite greșeli. Dictatorii aşteaptă o performanţă ridicată, de cea mai bună calitate, tot timpul.

Când văd că într-o echipă de management există discuții despre o decizie, sugerez de fiecare dată să se caute și o a treia posibilitate, care să nu fie o intersecție a celorlaltor două posibilități. Premisă: dacă oamenii nu sunt de acord cu aceste decizii, există o șansă reală ca cele două soluții să nu fie cele mai bune. Căutați și a treia alternativă.

When I see that in a management team there is a discussion about a decision I suggest almost every time to look for a third possibility, that is not a merge of the other 2 possibilities. Background: if people are not agreeing on the decisions there is a realistic chance that both are not the best. Go to look for the alternative third.
